The Problem

Planning systems were spread across a variety of spreadsheets, and while a lot of the data and information existed in some shape or form, it was not readily accessible and it certainly wasn't scalable.

Shared inboxes were not being effectively used to manage recurring ops communications, and FedEx claims and distributor chargebacks were stacking up, adding cost to complexity.

Something had to change for this company to be able to seize the opportunities in front of it and prepare for sustainable success in the years to come.

Our Approach

Starting with insights and analytics, we combined their disparate planning models into a single, comprehensive master plan that could be easily updated and was built to scale with the company. We then setup and managed streamlined shared "evergreen" inboxes to get ops-critical information flowing to managing locations and not to individual C-suite inboxes, and leveraged our offshore GroveTeam to efficienctly and scalably keep up with the work volume.

Within weeks the backlogs disappeared and people felt like they were back in the driver's seat. To capture quick wins and fund further improvements, we developed and implemented FedEx and distributor chargeback dashboards, bringing visibility to the problem and unlocking >$50k in bottom line impact within the first quarter of execution. Along the way, we developed SOPs and management dashboards for all recurring Ops workflows, and leveraged advanced project management tools like Asana and ClickUp to organize, collaborate, and gain real-time visibility into all aspects of work activity. We built from within, and this comany is now setup for success and ready to rock and roll.
